What 700,000 Trips Taught Me About Logistics

Scale makes logistics more interconnected. The operating model has to connect decisions across the network before complexity becomes organizational complexity.

Most logistics problems are coordination problems rather than simply transportation problems.

Scale changes the shape of the operation

After working across more than 700,000 planned trips, one lesson stands out: most logistics problems are not transportation problems. They are coordination problems.

Early in an operation, the distinction is easy to miss. Volumes are manageable. A small team knows the drivers. Exceptions can be handled through calls. A spreadsheet can still represent most of the day. Growth changes that.

More orders introduce more planning decisions. More cities introduce local variations. More drivers and vehicles create resource constraints. More partners introduce different operating processes. More customers introduce different service commitments. The network does not merely become larger; it becomes more interconnected.

That is why complexity often grows faster than volume.

Five observations from operating at scale

First, optimizing one activity does not necessarily optimize the operation. A better route can save kilometres, but it cannot compensate for an order released late, an unavailable driver, incorrect capacity, a missed customer constraint or an exception nobody owns.

Second, visibility is valuable only when it changes action. A dot on a map tells us where a vehicle is. Operational visibility tells us which delivery is at risk, why, who should act and what options are available.

Third, people should not become the integration layer between systems. When planners repeatedly export data, call partners, reconcile spreadsheets and manually rebuild the operational picture, human effort is connecting fragmented processes.

Fourth, exceptions are not edge cases. Customers become unavailable. Vehicles fail. Orders are added. Drivers are absent. Traffic changes. Partners miss commitments. A mature operating model gives teams a structured way to respond.

Fifth, operational confidence matters more than operational speed alone. Leadership needs to know whether the operation is under control. Teams need priorities. Customers need predictable communication. Partners need clear responsibilities.

Connect the operating model

This is why I have become cautious about reducing logistics transformation to route optimization, tracking, fleet management or any single software category. Each can create value. But the larger opportunity is connecting planning, execution, workforce, fleet, partners and customer operations into one coherent operating model.

Seven hundred thousand trips do not produce one universal formula. Retail, healthcare, 3PL and field operations behave differently. What they reveal is a common principle: scale becomes sustainable when operational complexity is simplified before it becomes organizational complexity.

The question I increasingly ask is not, “How many more deliveries can you handle?” It is, “How much more complexity can your operating model absorb without losing control?” That is the real test of scale.

  • Where are people manually connecting systems today?
  • Which recurring exceptions still depend on individual intervention?
  • How much complexity can the current operating model absorb without losing control?
